Two partners, one direction

Three years into the business, we had established clients, consistent revenue, and a proven business model. As the business evolved, however, it became clear that our growth strategy also needed to evolve, better reflecting where we were and providing a clearer path towards where we wanted to go next.

Working with Sari gave us the opportunity to sit back and assess the business more objectively. He brought structure and discipline to our financial modelling and reporting, giving us a far clearer view of client profitability, service performance, margins, capacity, and how our resources were being allocated.

Sari's daring questions challenged long-held assumptions, encouraged us to re-examine areas we had grown accustomed to, and helped us explore fresh approaches to business challenges that had persisted for some time. Those conversations frequently revealed options and perspectives we had not previously considered.

The combination of clearer financial reporting and focused strategic discussion has given us a much stronger understanding of the business and where to concentrate next. We are now building our growth strategy on that foundation, with sharper priorities, defined initiatives, and a more deliberate approach to investing our time, effort, and resources.

From one person to an institute

Three years operating as a sole trader, and by any real measure, working: genuine year-on-year growth, real demand, and a reputation built on the standard of training on offer. What he wanted to do next was turn that into a structured coaching institute, with room to grow well beyond what one person can deliver.

That's a different business at a different scale, so before any growth plan meant anything, we tested the fundamentals for the institute specifically: the offer, the pricing, the positioning, the differentiation. A good part of the work has also been personal, the shift from doing everything yourself to deciding how things get done. Financial projections came out of that combined work, showing in real numbers what it would take to get from a one-person operation to the institute he has in mind.

NDIS Provider · RelyAbility Care

Two roads, both tested

Five years into an NDIS provider with Supported Independent Living accommodations, run by someone who already knew the business cold. Karl had a clear ambition and two credible ways to get there: push into new accommodations and grow the team to run them, or hold the current footprint, tighten the systems underneath it, and grow instead by franchising the model to other operators. What he wanted was a second, structured opinion on which one actually held up.

We tested both on their own terms rather than picking one on instinct. Franchising held up as a real model, the offer works and the economics work, but the market's appetite to fund a new franchise right now made the timing wrong, not the idea. Expansion meant something more specific than opening more accommodations, what it would take from marketing and business development to fill them, and how Karl could build a team that ran the day-to-day without him in it. We went through the unit economics of every existing accommodation, demand by region, and the regulatory changes that hit the NDIS sector this year.

The direction that came out of it wasn't either option as first framed. Karl restructured the business to fit the growth and ambition he actually had, moving out of the accommodations that no longer matched it and into the regions where demand was real, with the operations, policies and procedures rebuilt underneath the change. The growth work is done; keeping the operations tight is ongoing.
